Diagnostic, build, verify

Most AI projects fail before anyone writes code. The scope gets written in a conference room, by people who have never watched the work get done, and the build inherits every wrong guess in it. We plan one stage at a time. Each stage has to earn the next.

Diagnostic

We audit the workflows, the systems, and the data as they are today. We interview the people who do the work, as well as the person who hired us, because the two accounts rarely match. The output is one use case, the one with the highest return, with a rough business case attached.

You can stop here. If you do, you still hold a ranked view of where AI pays in your business and what it would take. A diagnostic that only has value when you buy the next stage was scoped to sell, and you should treat it that way.

Build

We build the one use case the diagnostic named. The scope line is written before the contract is signed: which systems get touched, which stay untouched, and what happens when somebody asks for more in week three.

That line protects you more than any choice of technology does. Work that creeps in around it is how fixed-price projects run late and how systems end up doing five things badly.

Verify

We measure the change against the baseline set during the diagnostic. The headline number is hard value only: revenue gained or cost removed, compared with what would have happened anyway. Before we say it out loud, somebody on your side should try to break it.

Time saved, adoption, and morale matter, and we report them in their own panel, kept apart from the headline. The number gets confirmed against your source data. A figure checked only by the firm that benefits from it proves nothing.

Two rules we hold at any size

Permission to publish a verified result, even anonymized, gets settled in writing at signing. If the answer is no, both sides should know before the diagnostic starts.

We run one build at a time. Diagnostics can overlap, but a build needs full attention, and a partner splitting that attention across three clients will show it in your system.
